The challenge

The least-measured thing that matters most

Leadership makes or breaks performance, yet leadership impact is one of the least-measured things in a company. It is typically judged once a year, through intuition and subjective, comparative ratings. That approach is inconsistent, easy to bias, and blind to talent that does not fit a familiar mold.

HR, Talent, and business leaders were making high-stakes selection, development, and succession decisions on thin, infrequent evidence. They needed a fair, reliable, and current read on how leaders were actually performing, and the operating environment they create for their teams.

Insights are delivered in Power BI with row-level security, so each user sees only the leaders they are entitled to. The index refreshes weekly, making it current rather than annual.

From an annual verdict to a continuous view

The PLI changed how leadership impact is seen and measured: from a once-a-year, intuition-driven rating to a fair, multidimensional, and current read available every week across 12,000 people managers. It surfaced talent that traditional reviews miss and gave HR, Talent, and business leaders a common, defensible language for leadership.

Where it was headed: strengthen and expand the index. The plan was to go deeper within the 11 original sources to sharpen signal, and to explore and develop new sources aligned to business strategy, growing the PLI from an MVP into an enterprise platform for leadership decisions.
Candid note: I led this before its value could be formally measured. The targeted value proposition was more robust and efficient leadership selection, development, and succession planning. Its lasting contribution was the shift in how leadership is measured, and a roadmap for the PLI as a platform: MVP, then validation and explainability, then scale, cloud migration, and operationalization.
